Alternative approach: No HA, 1x Node PROD with lightning fast PBS (dedicated x0xG NIC) all n x minute Snapshots, 1x Node WARM (empty). RT0 not zero, but (-) (-) complexity. P.S. i saw too many AUTO-vmotion failed in my lifetime.

No worries. Its an alternative design, nothing more, nothing less. Yes, no CEPH. Just LVM with EXT an a 2nd BIG GB NIC to the PBS. No HA, no Shared Storage.

If cluster is dead, how do you want to access dead PBS? Don't do this if you don't have a second PBS or no special recovery plan.

4 nodes minimum (+ceph size/min 4/2) + 1 separate PBS

This is very hardware-dependent, but if you meet the requirements for solid performance/reliability with Ceph.

We would lean towards 4 Ceph nodes + Qdevice with what little information I have.
You could co-install PBS+PVE on the fourth node or use a VM. Both have positives and negatives.
Again, it's hardware-dependent, and your hardware situation may change the recommendation.
Workload is also a factor in the decision.

PBS shouldnt ever be on the same hardware as production. kinda defeats its purpose.

yes you're right, but I saw all that CHE wasted just for the BKP, and I also wanted to use it as a node

If you have more hardware in other locations, You can sync your local PBS elsewhere to provide redundancy outside the cluster.

You need to define what you're after. If the intent is to use the hardware you already have, then it's not wasted, its being used for a purpose. If the intent is to provide an efficient solution, design the solution with that in mind.
